What “fragmented” actually looks like
Here's the typical situation. A few people on the team are using AI tools independently. Sales has ChatGPT. Operations has a chatbot someone built in a weekend. IT is piloting an agent for help desk tickets. Marketing bought a content tool.

Why companies end up fragmented in the first place
It's rarely a bad decision. It's usually a series of reasonable ones.
Someone on the team finds a tool that saves them time. They start using it. Their manager sees it and encourages the team to try it. Then a different team does the same thing with a different tool. Six months later, you have five AI tools, three of which overlap, none of which talk to each other.

How to audit what you actually have
Before you build anything new, map what already exists. This takes an hour and usually surfaces more than people expect.
Ask each department lead: what AI tools are you using, what tasks do they handle, and what triggers them? Write it down. Then look for the white space — the handoffs between departments where data moves manually. Someone copies something from a Slack message into a spreadsheet. Someone exports a CSV and emails it to another team. Someone reads a report and manually updates a CRM field.
Every manual handoff is a connection point for a workflow. And if that handoff crosses team boundaries, it's likely a high-value one — because the friction there is invisible to any single person but expensive to the whole operation.
The fix is simpler than most companies think
You don't need to replace your current tools. You need to connect them.
Most modern AI tools have APIs. Most business systems do too. The work is identifying the workflow, wiring the connections, and adding an AI layer to handle the judgment calls in the middle — the categorization, the summarization, the draft generation.
Pick one cross-functional workflow. Map every step. Identify where a human is just moving information from one system to another. Replace those steps with automation. Test it for 30 days. Measure what changed.
Then pick the next one.
Fragmentation happens when AI is added one tool at a time without a workflow view. The fix is thinking in workflows first, then figuring out which tools support them — not the other way around.
The honest benchmark
If you ask your ops team what AI is doing for the company today and the honest answer is “saving people some time here and there,” you're in fragmented territory. That's fine — most companies are.
The next stage looks different. Workflows running in the background. Fewer manual handoffs. Tasks completing without anyone initiating them. Headcount growing slower than output.
That stage is achievable with the tools that exist right now. It just requires a workflow-first lens instead of a tool-first one.
